Interactive fan video is not one format. It covers branching video where the audience picks what happens next, live streams where chat votes or buys, personalized videos generated per person, and fan facing programs built out of an existing archive. They share almost nothing except that the viewer does something. They differ enormously in production cost, and in three of the four cases the expensive part is not the interactive layer. It is the footage the format consumes.
Branching video
You author a tree, host it in a player that supports choice points, and the viewer clicks a path. The tooling for this is mature and not particularly expensive. The cost is combinatorial: every branch is footage that has to exist. Three decision points with two options each is seven segments to shoot, colour and mix, and most viewers will see three of them.
That maths makes branching video a good fit for a launch moment, an anniversary piece, or anything with a real budget and a single delivery date. It is a poor fit as a weekly format. Teams that try to run it on a content calendar usually reduce the tree until it is a video with two buttons.
Live interaction
Polls, chat triggered overlays, prediction games and shoppable overlays on a live stream. The interaction is cheap here because the content is already being produced anyway. What live interaction costs is operational: someone has to run it in real time, and the failure mode is a dead poll on screen for eleven minutes while the host does not notice. Live commerce has pushed this category forward faster than fan engagement did, and most of the tooling comes from that direction.
Personalized video at scale
A template with variable slots, filled from a database, rendered per recipient. Works for a season recap, a membership anniversary, a thank you after a purchase. The requirement is data you actually hold and trust. The limit is that the personalization is legible: viewers learn the template quickly, and the second one lands much softer than the first.
Archive driven fan formats
This is the quietest category and often the cheapest per unit of engagement. Vote on the moment of the season. Clip packs built from old streams. Fans submitting their own picks from the back catalogue, remixed into a compilation. The interactive layer here is trivial, sometimes a form and a poll. The raw material is everything that was already recorded.
The constraint is retrieval. A back catalogue of livestream VODs is only an asset if someone can get to a specific moment inside it, and the usual state of these archives is a folder of multi hour files named by date. One route is to add a layer that searches inside the video by content instead of by filename, which turns "find the moment the crowd reacts to the comeback" into a query. It finds the moments and stops there, which means the clipping and the packaging remain someone's job.
When you do not need this
If your audience is small enough that you know the names in your comments, interactivity adds production cost and gives you information you already have. Ask what the interaction changes about what the viewer receives. If the piece still works when you strip the choices out, you built a video with buttons on it, and the buttons cost real money.
There is also a timing question. Fan interaction rewards an existing relationship. Running a branching campaign to acquire an audience that does not exist yet tends to produce elaborate assets with double digit view counts. Straight video is a better acquisition tool, and interactivity works better on people who already showed up.
Picking one
Sort the four by what you already have rather than by what looks impressive. Budget and a single date favours branching. A live show already on the calendar favours overlays. A customer database you trust favours personalization. Years of recordings nobody has watched twice favours the archive route, which is also the only one of the four that gets cheaper the longer you have been publishing. Most teams reach for branching first because it demos well, and it is usually the one their production capacity fits worst.
